What Is ICM (Independent Chip Model)? Why Tournament Chips Aren't Cash
In a tournament there's a counterintuitive fact: how much "prize placement" your chips are worth is not proportional to their count. The tool that captures this is ICM (Independent Chip Model). This article explains it plainly and how beginners should use the intuition.
The core idea: chips have diminishing marginal value
At a cash-game table, chips are money — one chip is always worth one chip. A tournament is different: placement prizes are a few fixed tiers, and chips are just the "tool" that determines how long you survive and how high you climb.
This produces a key phenomenon: the more chips you have, the less value each new chip brings. Scooping an opponent's last 1000 (eliminating them) lifts your placement far more than winning another 1000 when you're already leading. Conversely, losing chips often hurts more than winning the same amount is sweet — because busting means walking away with nothing.
Why you play more conservatively on the bubble
The "bubble" is the stage just before the paid places, when only one or two players remain to be knocked out. This is when the ICM effect is strongest:
- Here, merely "staying alive" gets you the prize; the cost of a risky bust-out is extremely high;
- So even a mathematically slightly favorable all-in can be not worth it on the bubble — because the loss of busting (missing a prize within arm's reach) is magnified by ICM;
- Conversely, chip leaders can exploit this and pressure safety-minded small and mid stacks.
In one line: what you should call at a cash game, you may need to fold on the tournament bubble. That's one of the things that makes tournaments more demanding than cash games.
How beginners can use the intuition
You don't need to learn complex ICM calculations; first build three intuitions:
- Near prize or pay-jump tiers, tighten up and play safe — don't gamble with marginal hands;
- With a short stack but close to a prize, the value of surviving may exceed a gamble;
- With a big stack, you can pressure "can't-afford-to-lose" opponents more.
This approach is in line with the "never stake your whole self on one hand" principle from bankroll/mindset management and complements the understanding of variance: tournaments swing more anyway, and ICM reminds you not to do something foolish at key moments — positive chip EV but negative placement EV.
Remember in one line: a tournament is about placement, not chip count. Let every decision serve "how high I climb," not "how many chips I win this hand."
How to practice
ICM intuition is best felt in a real tournament format. Play a few knockout tournaments with play chips and pay special attention to your decisions on the bubble and at the final table: did you take an unnecessary bust-out risk just to win a few more chips? After a few tournaments, you'll get an increasingly accurate feel for "chips ≠ placement."
